BNPL
BNPL covers buy-now-pay-later instalment products offered at checkout and in dedicated apps. The category contracted sharply through 2022-23 after the bull-cycle peaks, then recovered with Klarna's NYSE IPO in November 2025 at a $19B valuation and Affirm's return to consistent operating profit. Block (Afterpay), Zip, Sezzle and PayPal Pay Later round out the global names; the CFPB and the UK FCA both moved toward bringing BNPL under credit-product regulation through 2024-25.
The sector spans pay-in-4 short-duration BNPL, longer-duration instalment financing, BNPL cards and physical-card extensions, B2B BNPL for SMB and procurement, embedded BNPL within marketplaces and platforms, regional BNPL specialists, super-app BNPL, and credit-builder BNPL hybrids.
Revenue comes from merchant fees on transaction volume, late and instalment fees on consumer instalment plans, interest income on longer-duration financing, interchange on physical and virtual BNPL cards, and increasingly advertising and marketplace revenue inside the BNPL apps.

How BNPL companies monetize?
BNPL companies monetize through merchant fees, consumer instalment interest and interchange on BNPL cards.
Merchant fees
Take rate paid by merchants on BNPL volume. The core revenue line at Klarna, Affirm, Afterpay and Sezzle; runs 2-8% depending on duration and category.
Consumer instalment interest
APR earned on longer-duration financing plans. Affirm's APR-bearing book and Klarna Financing sit here; the higher-margin segment of the category.
Late & instalment fees
Fees on missed payments. Politically sensitive and regulated in the UK and EU; Sezzle and Zip retain meaningful late-fee revenue.
Interchange on BNPL cards
Interchange on virtual and physical cards used to spend BNPL credit. Affirm Card crossed 2M active users in 2025; Klarna Card and Sezzle Anywhere extend BNPL outside merchant integrations.
Marketplace & advertising
Revenue from in-app marketplace and merchant promotion. Klarna's app is the leading example, with Klarna Plus and merchant advertising contributing meaningfully.
B2B BNPL

Key BNPL KPIs to track
Gross merchandise value, take rate, net charge-off rate and active consumers are the metrics investors track in BNPL.
| KPI | Definition |
|---|---|
| Gross merchandise value (GMV) | Total transaction volume routed through the platform. The headline scale metric for every BNPL operator. |
| Take rate | Revenue divided by GMV. Affirm runs 8-10% (mix-weighted toward longer-duration); Klarna closer to 4-6%; Afterpay 4-5%. |
| Net charge-off rate | Net losses divided by average receivables. The standard credit-quality metric; Affirm and Klarna both disclose annualised NCO. |
| Active consumers | Consumers transacting in the period. Klarna reports 100M+; Affirm 19M+; Afterpay 23M+ active consumers globally. |
| Active merchants | Merchants integrated and transacting in the period. Klarna reports 600,000+; Affirm 290,000+. |
| Repeat purchase rate | Percentage of consumers who use BNPL more than once in 12 months. Reads engagement and ecosystem stickiness. |
| Cost of funding | Blended cost of warehouse, securitisation and deposit funding for the receivables book. Klarna's bank charter materially lowers CoF; Affirm relies on forward-flow and securitisation. |
| Adjusted operating margin | Public reference profitability metric. Both Affirm and Klarna reported positive adjusted operating margin in fiscal 2024-25. |

Key BNPL market trends
The Klarna IPO at $19B, the CFPB BNPL credit-card rule and Apple Pay Later's wind-down are reshaping BNPL right now.
Klarna IPO at $19B
Klarna listed on NYSE in November 2025 at a $19B valuation. The pricing reset BNPL and online-lending comp sets; Affirm, Zip and Sezzle re-rated on the back of the listed comparable.
CFPB BNPL credit-card rule
The CFPB finalised its rule treating pay-in-4 BNPL as credit cards under Regulation Z in May 2024. Klarna, Affirm and Afterpay rolled out new disclosure and dispute processes through 2024-25; the rule was challenged in court but stayed in effect.
UK FCA BNPL regulation
HM Treasury confirmed the BNPL regulatory framework in mid-2024 with FCA-supervised regulation expected from late 2026. The rules apply standard credit-product disclosure, affordability and complaint-handling obligations to short-duration BNPL.
Affirm Card scales past 2M users
Affirm Card crossed 2M active users in 2025 with merchant-acceptance reach materially expanded via Visa Flexible Credential. The card extends Affirm's instalment economics into the broader payments wallet share.
Apple Pay Later wind-down
Apple discontinued Apple Pay Later in mid-2024 and partnered with Affirm to provide BNPL inside Apple Pay. The exit removed a major potential competitor from the US BNPL market and reset competitive dynamics for the established names.
Regional BNPL consolidation
Tabby and Tamara both passed $1B+ valuations through 2023-24; Asian operators (Atome, Kredivo, Cashalo) raised follow-on capital. Regional scale players are positioned for cross-border consolidation as the global category matures.
